Why the Same Calories Feel Different for Everyone

You and a friend eat the same amount, train the same, and get different results. It is not a moral failing or a broken metabolism. Several ordinary things quietly pull people apart.

Identical-looking intake, different results. Four ordinary factors, not a broken metabolism, explain most of the gap between two people.

It is one of the most demoralising things in nutrition. You and a colleague eat what looks like the same food, move about the same, and yet one of you is drifting up on the scale while the other holds steady without trying. It is tempting to conclude that your metabolism is broken or that calories simply do not apply to you. Neither is true. Calories still work the way physics says they do. What differs is everything around them: how accurately the food is measured, how much people move without noticing, and how their bodies are built. Once you see those levers, the mystery mostly dissolves, and so does the guilt.

The short version

  • "The same calories" almost never means the same calories. Careful lab studies show people routinely eat far more than they think and move less than they estimate, so two plates that look identical often are not.
  • Spontaneous movement, everything from fidgeting to pacing, varies enormously between people and can account for a 10-fold difference in fat gained on the same overfeeding.
  • Genes set a real range. Identical twins overfed the same amount gained between 4.3 and 13.3 kilograms, and twins matched each other far more than they matched other pairs.
  • Body size and muscle change the maths. A bigger, more muscular body burns more at rest, so its "maintenance" number is simply higher.
  • The fix is not comparison, it is calibration. Find your maintenance by tracking your own intake and weight trend over a few weeks, then adjust from there.

"The same calories" usually is not

Start with the least glamorous explanation, because it is the biggest one. When researchers carefully measure what people actually eat against what they report eating, the gap is large and consistent. In one classic study of people who insisted they could not lose weight on a low-calorie diet, actual intake was substantially higher than reported and their activity was overestimated. Their metabolisms were normal. The record-keeping was not.

This matters because most comparisons between two people rest on the assumption that they are eating the same amount. In reality, a splash of oil here, a handful of nuts there, a drink that does not feel like food, and a generous eyeball of a portion can add hundreds of calories a day without either person noticing. Before you conclude that your body is different, it is worth accepting that the inputs are rarely as identical as they feel.

The same blind spot works in reverse for the leaner person. When someone appears to eat freely and stay slim, observers see the big obvious meals and miss the quiet compensation: a lighter breakfast, a skipped snack, a smaller dinner the next day. People rarely track themselves accurately enough to notice these swings in their own eating, let alone in someone else's. So the raw material for most "we eat the same" comparisons is two sets of rough guesses, which is a shaky foundation for concluding anything about metabolism.

The honest starting point

Underestimating intake is normal, not lazy. Studies find it happens across body sizes and education levels. Everyone does it, which is exactly why comparing your rough estimate to someone else's rough estimate tells you very little.

Some people quietly move a lot more

Even when intake truly is matched, people burn different amounts through movement they never think of as exercise. This is non-exercise activity thermogenesis (NEAT): fidgeting, standing, pacing, gesturing, taking the stairs, shifting position. It is not the gym session, it is the other sixteen waking hours.

A landmark experiment overfed volunteers by 1,000 calories a day for eight weeks and watched what happened. The results were striking: changes in NEAT accounted for a 10-fold difference in how much fat people stored on the identical surplus. The people who unconsciously ramped up their fidgeting and movement stayed leaner. The people whose bodies did not ramp up gained the most. Nobody in the study chose this. It happened below the level of conscious decision.

So when someone seems to "eat whatever they want", part of the answer is often that they are restless, animated, and rarely still, burning a few hundred extra calories a day without a single planned workout.

Genes set a real, wide range

Genetics also plays a genuine role, and one of the cleanest demonstrations comes from identical twins. Researchers overfed twelve pairs of male identical twins by roughly 1,000 calories a day, six days a week, for around three months. If calories were the whole story and bodies were interchangeable, everyone would have gained about the same. They did not.

Weight gain ranged from 4.3 to 13.3 kilograms across individuals. But here is the revealing part: within each pair of twins, the two brothers responded almost identically, while different pairs responded very differently. There was about three times more variation between pairs than within them. Your genetic blueprint influences how much of a surplus becomes fat, where that fat lands, and how much your body fights back with movement and appetite.

What this does not mean

Genes set a range, not a destiny. They explain why two people diverge on the same surplus, not that effort is pointless. You still control your intake and activity, you just cannot borrow someone else's numbers and expect their results.

Bigger bodies and more muscle burn more

Some of the difference is not mysterious at all, it is just size. A larger body has more tissue to maintain, so it burns more at rest. A heavier, taller, or more muscular person genuinely has a higher maintenance calorie level than a smaller one, which is why the same meal can be a surplus for one and a deficit for the other.

Muscle adds to this, though less dramatically than gym folklore claims. Muscle is more metabolically active than fat, so a muscular build nudges resting burn upward, and training itself burns calories and raises the thermic cost of the protein you eat to support it. The effect is real but moderate. It helps explain differences between people, and it is a good reason to train, but it is not a licence to ignore total intake.

One more factor deserves a mention because it catches people out: recent dieting. When you have spent months in a calorie deficit, your body adapts by lowering its energy use, partly through less spontaneous movement and partly through a genuine drop in the calories burned at rest. Two people of the same size can therefore have different maintenance levels simply because one has just finished a long diet and the other has not. This adaptation fades once you eat at maintenance for a while, but in the meantime it makes the same intake behave very differently for the two of them.

What to actually do about it

The takeaway is not that calories are a myth. It is that the number you personally need is yours alone, and no online calculator or friend's plan can hand it to you exactly. Calculators give you a starting estimate. Reality gives you the correction.

  1. Stop comparing your intake to anyone else's. Their portions, movement, size, and genes are different. Their number tells you nothing about yours.
  2. Measure more honestly than feels necessary. For a couple of weeks, weigh or log the easily-missed extras: oils, dressings, drinks, nibbles. Most surprises hide there.
  3. Track your weight trend, not single days. Average the scale over a week or two. If the trend is flat, you have found your maintenance. If it drifts, adjust by a small amount and watch again.
  4. Add movement you will keep. More daily steps and a less sedentary routine raise your burn in a way that lasts, unlike crash dieting.
The reassuring version

If someone eats like you and stays leaner, the likely reasons are dull, not damning: they move more, they are bigger, they eat a bit less than it looks, or they drew a kinder genetic hand. None of that means your body is broken, and all of it responds to your own honest calibration.

Questions people ask

Is my metabolism broken if I gain weight more easily than others?
Almost certainly not. Measured metabolic rates vary between people by only a modest amount once you account for body size. Bigger differences usually come from movement, portion sizes you are underestimating, and genetics. A genuinely rare metabolic disorder is possible, so if you have other symptoms, see a doctor, but a broken metabolism is not the usual explanation.
Do calorie calculators not work then?
They work as a starting estimate, not a precise prescription. They use averages, and you are an individual, so your real maintenance may sit above or below the number. Use the calculator to begin, then adjust based on how your weight trend actually responds over two to three weeks.
Why can some people eat a lot and stay lean?
Usually a combination: they move far more than they realise through everyday activity, they are often larger or more muscular so they burn more, they may eat less than it appears, and genetics gives some people a stronger tendency to burn off surpluses through movement rather than store them.
Does this mean effort is pointless because of genetics?
No. Genes set a range of responses, not a fixed outcome. You still control your intake and your activity, which are the levers that move you within that range. The practical message is to work from your own numbers rather than copying someone with a different body and different genes.
